Free audits optimise for the seller

A comprehensive review takes access, senior time and real analysis. When it is given away, it has to pay for itself another way—by recommending the work the reviewer sells. That is not dishonesty so much as structure: the format decides the conclusion before the analysis starts.

What a diagnosis has to contain to be worth paying for

A baseline with sources and limitations. One primary constraint, stated with the evidence supporting it and a confidence level. Ranked opportunities with owners, dependencies and acceptance criteria. And a clear statement of what is assumption rather than fact. If a document cannot separate what is known from what is guessed, it is an opinion with formatting.

The test of independence

A diagnosis is credible when the client can take it to their own team, to another vendor, or to nobody at all, and still act on it. If it only makes sense when the author implements it, it was a proposal wearing a diagnosis costume.

Implementation follows evidence, in that order

Once the constraint is evidenced, scope becomes possible: explicit deliverables, exclusions, acceptance criteria, staging, backup and rollback. Estimating that scope before the diagnosis is guesswork—and guesswork is what turns a fixed fee into a dispute halfway through the project.
